What the heck does a consultant DO, exactly? - Management Consulting 101

People say that I solve #businessproblems. That’s not wrong. But it’s way over-simplified. What does it mean to “solve problems”? What specifically do #consultants do to do that? So let’s put it this way. Think of #managementconsultants, especially entry-level ones as “content ambassadors”. We act like the bridge between a complicated client context with various needs, conditions, and attributes and a massive back-end network of knowledge and experts. This sounds simple but it’s not. There is a lot of slicing and shovelling involved. Let’s look at an example. I was in charge of the cement workstream and the key question was: should the client close down the plant? Yes, I have a massive network of experts behind me but there’s no way they can answer that question given how little they know about the client and market context. As the #consultant in charge, I have to analyze the problem, breaking it into smaller parts… In order to know if the client should close the plant or not, we need to know if we can turnaround their negative profits and if yes, how long does it take? Then into the first branch, I explore ways to improve sales and ways to cut costs. Suppose I was studying the costs and realize logistics is one of the biggest. At the end of my email I offered a free 10 min strategic phone call. With this strategy I closed about 2-3 clients a week at 2-5k contracts. BUT! The only way I did this was by SOLVING their problems The formula to turn your knowledge into an income is simple but not quick. There are no shortcuts in life. Until now, the cornerstone piece of my sales strategy is a comprehensive questionnaire that I send out to a potential client during the sales process. The assessment is a complete look at the business and asks probative questions that uncover in which areas is the business doing well and in which areas can the business improve and optimize right away. The sections of the questionnaire include the background of the owner, the background of the business, the past sales, the client base, and every traditional and online marketing pillar out there (SEO, PPC, email, social, affiliates, strategic partners, customer referrals, analytics, video, mobile marketing, competitive intelligence etc.) Do you have a process like this where a client fills out a questionnaire about their business? Why or why not. If you did have an effective assessment that helped the client gain clarity on their business and see your value to help them grow, where would you put in in your e-mail sales process? I said...I'm really glad to hear you found value in the 25k email campaign post. In regards to your question about questionnaire/assessment forms...yes I use them. I think they are very important. If at all possible, I suggest you ask the prospect to complete the form before the free consultation. Here is the simplest way I know how to do it: Have your follow-up sequence explain the benefits with each message leading to a questionnaire. You are a professional, you've worked in your field for a number of years, and now you're prepared to offer your specific expertise to other businesses. What should you focus on as you plan out your new business? My suggestion is to focus on a successful client attraction model. What problem will you solve? Every business has its own unique set of problems, but there are some things that are consistent in almost every business. Here are some short examples: lead generation, customer service, management consulting, legal structure, social media, public relations, and salesmanship. These are just some of the issues you could consult on as a business consultant. What you have to do is be clear about which problem you are solving. Be careful, do not focus on the service you are offering. Instead, focus on the specific problem your client has in their business. What words are they using to define their problem and what solution are you prepared to offer that matches their problem as they describe it? How will you reach them, consistently? There are a number of ways to market or promote a business. You can do it through networking, referrals, live events, and direct mail just to name a few. Here is the part you have to focus on, you have to be clear and confident that you can use your resources, your advantages, and your strengths create a strategy to find your best client over and over again. Be careful of the silver bullet dynamic where certain strategies seem impactful, but require resources that your business doesn't have. Focus on what you have access to, what you understand, and what you know how to do and use those methods to consistently attract your best client. Make a decision! You have to commit to trying your chosen strategy until it works. You have to know that when you use a certain strategy, you're going to get a certain response. You have to work the strategy until you really understand what that response is. To that end, regard all information as feedback. It doesn't matter whether you like your feedback or not, all information helps you make smarter business decisions. You have to be consistent with your strategy in order to clearly understand the quality of the feedback you are getting in response. Respond to your feedback by revising the plan accordingly. Whether you choose to try the plan again with no changes or you choose make specific tweaks, you have to revise the plan as you go. The plan is not a static document that lasts forever. Just because you've written something down, it doesn't mean the world is going to respond exactly how you intended. You have to make some adjustments to stay relevant in your marketplace. There are a lot of ways to craft a business plan, but there are some things that need your immediate attention. One of those urgent things is your client attraction strategy. You have to know what service you are offering, what problem it solves, who you plan to reach, how you plan to reach them, and commit to refining your process over time. TRANSCRIPT In this episode, let’s talk about business models. What is the right type of business model for you to use in your own consulting business? These days, I see advertisements all over the web and even in workshops and in seminars, of people talking about the “best” business model. That you should be selling high ticket offers or you should be doing products or setting up passive income streams, or jumping on webinars or podcasts or Instagram or Pinterest. All these latest ideas and models that people are presenting to you can get a consultant quite confused. You can feel overwhelmed wondering, “Is this the right business model for me?” And because they often do such a good job of marketing the idea to you, you get excited about it. I want to offer you the idea that you should just take a minute and step back. Cool off. Find Your Model It’s really important that you ensure that the model that you are using is the right model for you and your business. What type of business do you want to have? What size company do you want to create? Do you want to be a solo consultant or an independent consultant? Do you want to have a consulting firm that has two, three, four, five employees, or do you want a firm that has 10 or 20 or 50 or 100 employees? Depending on what size of consulting business you want to have, that will inform what type of model offers price points you will want to use. What about your income? What level of income do you want to achieve? Are you happy generating a quarter of a million dollars a year, or do you want to reach half a million dollars, or a million dollars? Do you want to see revenues of $5 million, $10 million, $50 million? Depending on what your income and revenue goals are, that will influence what type of model, strategy, approach and tactics you use. The Impact You Make Also, give some thought to the impact that you want to make. Because if you want to make a greater impact, that can often require you to work on a more personal basis with your clients. As an example, writing a book or selling an ebook or some audios or a course usually won’t allow you to make the same level of impact as you can if you’re providing direct consulting or coaching or ‘done for you’ services for your clients. That’s just the fact of it, because you’re able to work in a closer and more personal way where you can have greater involvement and because of that have a greater impact on your clients. Complex or Simple What about complexity? Do you want a business that has a lot more moving parts, where you require more infrastructure, more employees, more systems? Or are you satisfied and would you prefer to have a business that is much simpler where you provide one type of product or service or offering? Maybe you prefer a model that doesn’t require you to work with other clients as directly? You want to be more hands-off. Would you prefer to spend time creating products or offerings but not as much time working directly with clients? Each of these factors will influence the model that you choose. I’d like to respectfully and humbly offer you the idea that you shouldn’t just jump on one type of model because it seems like it’s the latest thing. Just because someone is marketing it to you effectively online doesn’t mean that it’s the right thing for your business. The BEST Business Model for YOU The reality, my friend, is that there is no right or wrong business model. Selling $50,000 or $500,000 projects to corporate clients is a great model, but so too is offering $2500 or $5000 packages. For others, selling $7, $100, or $500 products can be extremely rewarding and profitable. There is no right or wrong. There is no best model. Consider what the right model is for you, for your business, for your situation and for your goals. Once you’ve made some decisions around that, then you can explore what model is the right and “best” fit for you.
