Hiring the Best People: What About Employee Retention?

Some organizations suffer from high turnover. It’s like a revolving door. The organization doesn’t seem to be hiring the right people, for the right reasons, to do the right jobs, and employee retention is difficult. The most critical step is hiring the right person in the first place. Nothing worse than hiring the wrong person; and punishing them, by having them, try to do the wrong job. That is miserable for everybody. So hire the right person in the first place. Once you have hired someone, give recognition for every job that is well done. I would rather “overdo” than “underdo” appreciation and recognition. Communicate openly with your employees as often as possible, one on one, face to face, in staff meetings, responding to questions asked in the newsletters, scheduled quarterly evaluations, and at organization –wide events. Continue to develop your own conceptual, interpersonal, and technical skills and be a role model for life long learning. Then be sure to support others’ educational opportunities and advancement. Be the best listener in the organization. Consider others’ ideas and follow-up or follow through with discussions and decisions. If you want to improve employee retention, then recognize and reward longevity, with anniversary cards, vacation, pay increases, special events, newsletter articles, snazzy shirts, pins, plaques, picnics, or parking spots. Provide a positive leadership style and get to know the people you lead and what motivates and excites them. Maintain high standards of professionalism and expect only the best from your staff. Provide the tools they need to be successful. Then you can promote from within. And when you have done everything you can to help a struggling employee; kindly let them go. Or you will lose the most productive people that have been picking up the slack. It is expensive to have a revolving door with employees leaving shortly after they are hired. Cut costs by investing some time and money in these retention strategies and enjoy the long-term benefits of employee retention.

Training and development professionals ensure that employees are trained and have continuous development. This is done through training programs, performance evaluations and reward programs. Employee relations deals with concerns of employees when policies are broken, such as harassment or discrimination. Someone in benefits develops compensation structures, family leave programs, discounts and other benefits that employees can get. On the other side of the field are Human Resources Generalists or Business Partners. These human resources professionals could work in all areas or be labor relations representatives working with unionized employees. In startup companies, trained professionals may perform HR duties. In larger companies, an entire functional group is typically dedicated to the discipline, with staff specializing in various HR tasks and functional leadership engaging in strategic decision-making across the business. To train practitioners for the profession, institutions of higher education, professional associations, and companies themselves have established programs of study dedicated explicitly to the duties of the function. Academic and practitioner organizations may produce field-specific publications. HR is also a field of research study that is popular within the fields of management and industrial/organizational psychology, with research articles appearing in a number of academic journals, including those mentioned later in this article. Businesses are moving globally and forming more diverse teams. It is the role of human resources to make sure that these teams can function and people are able to communicate cross culturally and across borders. Due to changes in business, current topics in human resources are diversity and inclusion as well as using technology to advance employee engagement. In the current global work environment, most companies focus on lowering employee turnover and on retaining the talent and knowledge held by their workforce. Your R&D Director walks into your office and informs you that he’s resigning. To make matters worse, he’s leaving to take a position with one of your top competitors. You weren’t expecting this loss, but you’re able to keep things in perspective. Besides, this may be an ideal opportunity to reduce overhead and run on a leaner budget. There is a hiring freeze in place or you simply decide not to refill the position. Instead, you split the workload between your two remaining managers. They’re experienced; they have longevity; and they have a strong rapport with the staff. Overall, you think the decision will have a positive impact on your bottom line. Individual Job Vacancy Cost versus Real Cost At a first glance, it may appear that you’re making an intelligent decision. But before you go bragging to the executive team about your newfound efficiencies, consider the real cost of the job you’re leaving vacant. That’s right, vacant jobs come with a cost, and there are two primary levels to consider when evaluating the cost of leaving a job unfilled: the individual job vacancy cost, and the total, or real cost. Individual Job Vacancy Cost According to chemical industry experts, the average manager should earn for their company anywhere from three to five times their annual salary. With the average salary for an experienced R&D Director at $120,000 annually, you could be looking at a loss of earnings potential between $1,400 and $2,300 per day by leaving a job unfilled. If the job sits vacant for six months, the loss skyrockets to around $300,000. While this is not a trivial figure, it only represents a small percentage of the total impact a job vacancy can have on your bottom line. The Real Costs In his article “Calculating the Cost of a Vacant Position,” HR guru Dr. John Sullivan outlines the real cost of job vacancies. Dr. Sullivan’s calculations take into account the trickle down effect that vacancies have on the rest of the organization. Don’t be fooled into believing that open positions cost you only some overtime. The truth is, vacancies can expose your organization to unforeseen and unacceptable expenses, including the following: Revenue Costs Loss of revenue is the most obvious and most quantifiable cost associated with open positions: Delayed revenue resulting from longer Time-To-Market (TTM) for new products Lost revenue resulting from products/services that could never be introduced Underutilized equipment and corporate assets Decreased output because employees are performing unfamiliar jobs Personnel Costs Employees who remain in your organization are hurt by vacancies. The added workload and higher stress levels can result in a number of problems: Sending a message that the company isn’t performing well Greater incidences of illness, absenteeism, and tardiness No opportunity to focus on the growth of the current employees by sending them to development programs and training seminars Increased frustration Increased scrap and rework/error rates Less chance of employees reaching individual goals Higher turnover Reduced creativity and innovative thinking Team Costs Open positions can also cost your work teams: Lost leadership, idea generation, and skills of the vacated person Increased chance that other members will leave Disruption in team cohesiveness Increased likelihood that poorly performing team members will be retained If the team leader is the "vacancy" then "time to productivity" is likely to be even more negatively impacted Management Costs Managers in charge of departments with open positions must contend with a number of headaches: Less time to manage remaining employees Increased frustration over lack of corporate support Higher turnover in middle management (and often in senior management) Increased opportunity costs because managers have to spend valuable time performing fill-in duties Vacancies in management and team leader positions have a multiplier effect on productivity and the recruitment of others. Customer Costs Vacancies in critical areas can affect customer satisfaction levels, sometimes with serious consequences: Loss of sales volume because of inability to fill orders Loss of sales volume because of reduced service quality Increased customer attrition due to delays in new product development and new product launches that cause customers to look for alternative suppliers, as well as increased customer perception that you are getting weak or do not care about their business

But you may have trouble keeping caregivers on staff. In this episode of A Drink With the Hurricane, guest host Kevin discusses the importance of keeping caregivers on your staff, plus simple, cost-effective ways to achieve this. These days, the home care agency community isn’t buzzing about some new time-saving gadget or a trendy caregiving philosophy. People everywhere – at conferences, in news articles, around the office – always seem to be talking about the caregiver shortage and what they can do to retain the caregivers that they have on staff. It’s the number-one priority of every home care agency today. The reason why many caregivers move from job to job is because of money. There’s a lot of turnover among low-income employees in all fields, and caregivers aren’t excluded from that, unfortunately. Most businesses have tight margins, and although they may be able to offer their caregivers a raise of a dollar or two, that small boost won’t bring the workers above the poverty line, so they look for another position that will hopefully pay a little bit better. To retain your employees, you have to think beyond raises, because caregivers receive comparable pay at most agencies in your area. An extra dollar somewhere else may not be as attractive to your caregivers as what you can offer employees with hopes of retaining them. To keep caregivers at your agency, you must appeal to their emotions. Reward your staff Offer incentives, rewards or small prizes to caregivers who do good things for your agency. Maybe they keep up with their education. Maybe they sign up for extra shifts when you’ve got empty spots on the schedule. Maybe they were commended by a patient’s family member for their personal touch. Whatever the reason, find a way to make your caregivers feel like they’re a part of something bigger when they’re working for your agency. The incentives that you offer don’t have to cost a fortune. In fact, you might simply offer a simple certificate, a smile and a handshake. But the recognition will go a long way toward caregiver retention. Be grateful Thank your caregivers for the work that they do... and don’t just save your words of thanks for the Christmas party once a year. If you can make your caregivers feel appreciated on a regular basis, that can really help with retention. People like to feel accepted and appreciated. In many home care agencies where there are 50 or 100 caregivers, it’s easy for employees to feel invisible. It’s hard for agency owners to give each worker the personal touch. But if you begin or end all of your interactions with your caregivers with words of thanks or appreciation, it can do wonders for your retention levels. Not only that, your positive attitude may help you recruit new caregivers. With all of the upheaval in the industry, your employees are likely to have friends who are seeking new jobs. When they hear that your agency has high morale levels and the caregivers are frequently recognized for a job well done, they may choose to sign on. Free ideas There are any number of things that you can offer your caregivers for free to make them feel good about working for your agency. I’ll be giving a presentation about a number of low-cost or no-cost ways to retain your caregivers at the Denver Boot Camp.
